# The fleet livery wrap failure nobody warns you about on a San Gabriel Valley fleet run

Chalking on a fleet wrap is film failure, not dirt. What gloss loss looks like at 18 months, why a rewrap runs $1,500 to $9,500, and how the 3M film channel sets your calendar.

## Chalking is film failure, not a dirty vehicle

Most fleet managers meet chalking as a washing problem. A box van comes back off the
route looking flat, the wash crew goes at it harder, somebody buys a stronger degreaser,
and four weeks later the same panel looks worse than it did before. The working
assumption is that the vehicle is dirty. It is not dirty. The gloss is gone, and what
the crew is scrubbing off is the film itself.

A printed livery wrap is three layers stacked. There is a pressure sensitive adhesive at
the bottom, a cast vinyl film around 2 mil thick carrying the ink in the middle, and a
clear overlaminate on top that holds essentially all of the ultraviolet protection in
the system. Only that top laminate is meant to be consumed. When it is spent, pigment
sits exposed, the surface oxidizes, and the powder that transfers to a wet fingertip is
degraded polymer rather than road grime.

The commercial consequence is that a chalked wrap cannot be polished back. Paint can be
cut and buffed because there is clear coat thickness to work with. Gel coat can be
restored for the same reason. A wrap has nothing underneath the top layer except ink, so
every pass with a machine polisher removes protection instead of restoring it. Once a
panel chalks, the choice is film replacement on that panel or a rewrap.

## Where the gloss goes first on a west facing box

The pattern is directional and it is easy to read once you know to look. On a unit that
parks nose in all week, the driver side upper rail and the top 18 inches of the box go
flat first, then the leading face above the cab, then the rear doors. The lower half of
the same panel can still be glossy. If one flank of a truck reads matte and the other
reads wet, you are looking at exposure, not at a washing failure.

Colors do not fail together either. Reds, oranges and process magenta lose saturation
first, because those pigments are the least stable under ultraviolet load, so a logo
built on red drifts brown while the black text beside it still looks correct. That
mismatch inside a single graphic is the earliest reliable tell, earlier than any gloss
reading, and it shows up on livery long before an operator would describe the truck as
faded.

At around two and a half years of outdoor parking, mechanical failure joins the optical
kind. Edges curl at rivet lines and at every panel seam. A thin dark line appears where
adhesive has squeezed and collected grit. Film cracks across the crown of a rib because
it has lost the plasticizer that let it move. Any one of those means the calendar has
run out on that film and washing has nothing to do with it.

## How UV load in the San Gabriel Valley depletes a cast film

Fleet wraps in this market do not fail from mileage. They fail from parking. A unit
running a San Gabriel Valley route is out for eight or nine hours and then sits in an
open yard for fifteen, uncovered, through a summer where a dark panel climbs far above
ambient every afternoon and drops back overnight. The film spends most of its life
baking in a yard rather than moving on the SR-60 corridor.

Three things happen at once. The ultraviolet absorbers in the overlaminate are consumed
against a fixed budget of exposure and cannot be replenished. Plasticizer migrates out
of the cast film, which is why old wrap turns brittle and shrinks back from edges. And
the adhesive keeps cross linking, so film that would peel cleanly at year two comes off
in chips at year five and doubles the removal labor.

Wash chemistry accelerates all of it. High pH truck soap and repeated pressure washing
at close range strip a depleted laminate faster than sun alone does. The practical
answer is to audit wraps by exposure side rather than by unit age, and to rotate how
units park in the yard so the same flank is not facing west for four straight years.
That costs nothing and it moves the replacement date out by seasons.

## Panel replacement against a full rewrap

Caught as a single panel, this is inexpensive work. Decal and graphics replacement
covers removing the failed section, cleaning the substrate and applying new film to that
panel, and it runs $500 to $5,500 at 3 to 25 hours depending on how much printed area is
involved. Where the old film has cross linked and has to be heated and peeled before
anything new goes down, decal removal is a separate line at $400 to $2,500 and 2 to 10
hours.

Caught late, it is a rewrap. Vinyl wrap on a commercial unit runs $1,500 to $9,500 at 10
to 40 hours, and that assumes the surface under the old film is sound. Where a wrap sat
well past failure and moisture worked under the lifted edges, the clear coat below can
be etched, and clear coat and UV restoration at $750 to $6,500 or paint correction and
polishing at $500 to $2,000 has to happen before new film is laid.

There is a trap in the middle of those two numbers. Replacing one panel on a four year
old wrap produces two colors on the same vehicle, because new film sits at full
saturation and the film beside it does not. On a livery built around a brand color, a
partial repair often reads worse than the fade did. We say that at the estimate rather
than after the install, because it changes what a sensible fleet actually authorizes.

## The 3M film channel, print queues and color match

Most fleet livery in this region is 3M. Solid color changes are usually the 1080 or 2080
cast series. Printed graphics are usually IJ180Cv3 print film finished with an 8518 or
8519 overlaminate. Which of those is on your vehicle is not trivia, because it decides
the removal method, the correct replacement film, and whether a matching roll is sitting
on a shelf or has to be ordered against a proof.

In stock cast colors in standard widths move in days. Anything printed does not. A
printed run has to be color proofed against your brand reference, printed, laminated,
and then left to outgas before it can be applied, and compressing that last step is
exactly how a new wrap fails at the edges in month six. Discontinued colors and
superseded product numbers are the long cases, and older fleets hit them constantly.

The money detail owners miss is the parts policy. Film and laminate over $100 carry 35
percent, and a special order printed run takes a 100 percent deposit at order that is
not refundable, because a roll printed with your logo has no second buyer. We confirm
availability and sign off the proof before quoting an install date, not after.

## Does a carrier pay for a faded wrap?

Not for fade. Ultraviolet degradation across four seasons is wear, and every commercial
policy excludes wear. A claim filed on a chalked wrap ends in a denial that is
straightforward on the policy language, and filing it puts an entry on the loss run in
exchange for nothing.

A covered event is a different conversation. Where a backing incident, a dock strike,
vandalism or freeway debris destroys film on a panel, the film on that panel belongs in
the repair. The argument worth having in the original scope is the mismatch problem:
new film on one panel of an aged wrap will not match, so the adjacent panels belong in
scope as a blend. That gets approved when it is written up front and it rarely gets
approved as an afterthought.

Documentation decides it. Keep the film product number, the install date and the
installer invoice in the unit file. A photograph of the undamaged flank of the same
vehicle taken in the same week is the cleanest evidence available that the fade is
uniform and the damage in question is not.

## Book the audit before the next livery cycle

This week, walk the yard with a phone and a clean microfiber. Take one photograph of
each unit's west facing flank and one of the opposite flank in the same light. Wipe a
damp finger down the upper rail and look for white transfer. Note which units park with
the same side into the sun every night, because those are the units that will need film
first, and they will not be the oldest ones on the roster.
